Focusing on the core cities of the YRD, this study systematically examines the spatial disparities and regional heterogeneity of industrial digitalization. Using panel data from 2012 to 2023 covering 27 central cities across Shanghai, Jiangsu, Zhejiang, and Anhui, the study employs the Critic weighting method and the Dagum gini coefficient decomposition to analyze three developmental stages: the policy deployment phase (2012–2015), the rapid growth phase (2016–2019), and the deep integration phase (2020–2023). The results reveal that the spatial distribution of industrial digitalization exhibits a northeast–southwest gradient decline. Barriers to the mobility of innovation factors have hindered resource flows, thereby contributing to the persistence of a “digital divide”. A paradoxical pattern of “core collapse–peripheral leapfrogging” is identified, exemplified by cities such as Tongling, which achieved rapid advancement through initiatives such as “industrial brain” platforms and policy experimentation zones, forming a “industrial digitalization isolated peak”. At the aggregate level, overall disparities follow an inverted U-shaped trajectory over time, with intra-regional differences dominating the observed variation, while inter-provincial disparities are largely driven by the gap between Anhui and the other provinces. Based on these findings, the study proposes several policy pathways to promote coordinated development of industrial digitalization in the YRD. These include removing barriers to the flow of innovation factors and constructing a “gradient diffusion–multi-polar linkage” development axis; innovating mechanisms of “core activation–peripheral empowerment” by strengthening performance evaluation in provincial capitals and expanding application scenarios; and deepening institutional coordination to avoid one-size-fits-all policy approaches. This study provides theoretical support and policy implications for advancing coordinated industrial digitalization and regional integration in the Yangtze River Delta.
